What a subcontracted build actually costs you

Your true cost is not the invoice. It is the invoice plus the hours your team spends translating.

An agency compares two quotes for the same build: one at $6,000, one at $9,500. The cheaper one wins. Four months later, the project has consumed eighty hours of the agency’s own project management time, three rounds that were not in scope, and a launch that slipped twice. The cheaper quote was the more expensive project.

The invisible line items

A subcontracted build carries costs that never appear on anyone’s invoice. They are real, they are yours, and they are usually larger than the difference between two quotes.

Translation time. Every hour your PM spends restating a brief, clarifying a comment, or explaining a design decision to someone who should have understood it from the file.

Review time. Checking work you did not do, at a level of detail you would not need internally.

Rework you absorb. Anything you fix yourself rather than sending back, because sending it back costs another day.

Risk. The cost of the launch date you promised your client being decided by someone outside your business.

Compare partners on cost per delivered project, not cost per quote. The two numbers diverge fast.

Why the cheapest quote often costs most

A low quote is usually low because something has been left out. Sometimes that is intentional, and the gap reappears as a change order. More often it is because the person quoting did not read the file closely enough to see the work, which means they will discover it mid-build, when discovery is most disruptive.

A quote that arrives in twenty minutes and a quote that arrives after a day of reading are different products. Only one of them is a commitment.

How to compare partners honestly

Run a pilot. One template, one audit, one small build, priced small enough that losing the money would not matter. What you are measuring is not whether the output is good, because most competent shops produce acceptable output on a small job. You are measuring how many messages it took, whether the questions asked were intelligent ones, whether the estimate held, and how the work arrived.

Those four signals predict the next twelve months better than any portfolio. They cost a few hundred dollars to observe, and they are the only reliable way to find out what a partnership will actually cost you.
